Kairoi Residential Is Taking Budget Season From Four Months to Two Weeks

A Budgeting Process Worth Keeping

Kairoi manages 130 assets and roughly 40,000 units on behalf of more than 50 owners, with a budgeting process they have built and refined over years. And like the majority of operators, sophisticated ones included, they run budget season in spreadsheets. Community directors build each property’s budget by hand. Dustin Pyatte, Director of Operations Services, has owned that process across the portfolio for three years.

That trade is why most operators are still in spreadsheets. A budget is a commitment. Once it is set, the management company performs against it, and the variance report is where most owner and operator friction happens. An off-the-shelf tool asks the operator to adopt its logic. At Kairoi, the logic was the asset.

How We Approached It

Kairoi was paired with a forward deployed engineer with deep expertise in finance and budgeting tooling, working alongside Venn’s chief real estate officer, who spent fifteen years running finance for an owner-operator. He has built these budgets himself, as both an owner and an operator, so he arrived with the context needed to dive immediately into Kairoi’s way.

What made that immediate was how well Kairoi knows their own process. Years of deliberate work meant there was a real model to encode rather than a set of habits to reverse engineer. Most operators have more of that than they realize. It usually lives in one workbook someone has maintained for a decade and in the head of the person maintaining it, and finding it, writing it down, and making it run is the job.

What We Built

HALO, Kairoi’s Company Brain and operational suite, is built on Venn and already held their data, their roles and permissions, and their general operating knowledge. Financial and operating data flows in from HALO and connectors like RealPage. Market context arrives through Venn’s HelloData connector.

What the Company Brain did not yet hold was how Kairoi budgets. So that is what we encoded: their playbooks, their timelines, their workflows, their formulas. Venn’s forward deployment engineer started by rebuilding their existing budget workbook from the inside, the visible tabs, the hidden accounting, marketing, and software tabs behind them, and the exact upload format their systems expect.

Then we built the application people and agents collaborate in. Owner surveys go out first, so each property’s business plan is agreed before anyone builds numbers against it. The agent produces a first-draft property budget in under a minute, and builds it the way an experienced analyst or regional manager would, drawing on that plan, the property’s own financials, its operating data, and market context. It then runs a forensic audit of its own assumptions, flags what needs a person, and shows the logic behind every general ledger line. From there the team reforecasts, compares periods, and runs variance scenarios before it moves up the approval chain to the ownership group.

About ninety percent of what Kairoi needed was general enough to build once. The remaining ten percent was theirs alone, and every line item can be calculated more than one way, so the tool offers the options rather than choosing for them. The judgment stays with the people who own the number.

None of this was a rebuild. The foundation was already carrying the business. We taught it a new skill, and built the surface people use to work with that skill.

Built for Owners as Much as for Teams

Everything exports to Excel with the formulas intact, so an owner who wants to keep working the way they always have can. Owners are also invited into the tool directly, where a question about a line item can be asked next to the line item. Kairoi curates what each owner sees, so the view is the part of the business that owner cares about rather than the whole instrument panel. Kairoi invests in shared tooling deliberately, and this is consistent with that: better visibility for the owner, less work for the owner, nothing imposed on the owner.

Budgeting Stops Being a Season

Reforecasting, variance review, and scenario work all run in the same place the budget was built, against the same assumptions, all year. What Kairoi and its owners agreed to in the business plan stays visible against what is actually happening, which is what keeps both sides accountable to the same document rather than arguing about two versions of it.

Instead of going to market for a budgeting product, Kairoi built their own, to the exact specification of their business, in less time than a traditional budget season takes to run. The foundation was already there. What was left was teaching it their trade.
